99 f150 4x4 not working from a standstill

I went to help a friend out by pulling a car out of the mud in their yard last night. When i hooked up and started to go I just started spinning. I was really surprised since it was just a front wheel drive car in the mud and it really wasn't that soft out. Then I noticed that neither of my fronts were spinning at all. I unhooked drove up the road and shifted in and out a few times and it seemed to be working. Hooked back up and again nothing from the fronts. When i left going up the road with some snow the backs started to sping a bit so i hit 4 wheel drive and the fronts would turn if I was already going.

Any ideas why the fronts would not turn while under a load from a standstill but once going down the road or not under a load they would?
It is a manual shift 4x4 with a 4.6 and 5 speed manual.

Have you put it in 4 wheel drive before you hooked up to the car and tried from it already being in 4 wheel

anyone else got any ideas?
